Project examples

I. Agile transformation from a project organisation to a product organisation

Scope of commission

The subject of the commission was a transformation from a programe and project organisation to an agile product organisation. The client team, consisting of four employees, was accompanied and supported by two experienced agile transformation coaches.

Initial situation

As part of the agile transformation, a concept should be developed and implemented to provide employees with all the necessary information through maximum transparency and to enable them to actively participate in shaping the change.

Solution approach

The first step was to put together a team to plan and moderate activities for the agile transformation. Short and medium-term action requirements were analysed in regular meetings. In the next step, a Confluence area was created in which all information relevant to the organisation of future collaboration was compiled and communicated. Future agile collaboration was defined in several workshops as part of the agile transformation.

Results

A concept was developed and implemented to create the necessary transparency regarding the future design of collaboration in the agile product organisation. The employees were empowered to use the new cooperation and communication tools and new formats such as an open space, a brown bag lunch or regular Skype conferences, blog entries, etc. were introduced for a direct exchange.

II. Agile transformation - support for a corporate reorganisation in the financial sector

Scope of commission

As part of the commission, a procedure for the reorganisation should be developed and agreed on the basis of the company's objectives. All employees were to be trained based on the role description and prepared for the change. A customised operating model for scaling was to be developed in various working groups and a transformation roadmap drawn up. In addition to management and the agile transformation team, the teams and domains should also be accompanied and supported by agile transformation coaches.

Initial situation

With the aim of ensuring customer and employee satisfaction and remaining competitive, product development was to be converted from a traditional to an agile approach. In addition to reorganising personnel into topic-based, cross-functional domains, various processes had to be adapted, employees trained and new exchange formats implemented.

Solution approach

LEITWERK was able to support the company in its transformation in a targeted manner and react quickly to changes in requirements in line with agility. The flexibility of the assignment enabled the focus topics to be regularly reviewed in consultation with the client. In addition to theoretical content, practical methodological knowledge was imparted and the transfer to everyday agile working life was promoted. Through various measures and workshops in the agile transformation, a mindset of continuous improvement was established, which was also reflected in employee satisfaction.

Results

The step-by-step approach and intensive support ensured the involvement and identification of employees during the agile transformation. In addition to an overarching operating model, customised KPIs for monitoring the success of the transformation and feedback mechanisms were implemented. A central communication platform was developed and put into operation for all employees.
